Virtual CRO vs fractional CRO vs VP of Sales: which revenue leader does your company actually need?
The titles get used interchangeably and they are not the same thing. A plain comparison of scope, cost and the stage each fits, from someone who has held the full-time version.
Founders ask for a "fractional CRO" when they mean a VP of Sales, and a "VP of Sales" when what they need is a CRO's operating system without the salary. The confusion costs quarters. Here is the distinction.
The three roles
| VP of Sales | Fractional CRO | Virtual CRO (X77 model) | |
|---|---|---|---|
| Owns | New-logo sales team and quota | Revenue strategy across sales, success and marketing, part-time | Revenue strategy and cadence, plus the pods that execute it |
| Time | Full-time employee | 1–2 days a week, advisory-leaning | Weekly operating cadence plus an execution team |
| Builds the team? | Hires in-house | Advises on hiring | Brings SDR, SDM, CSM and RevOps pods |
| Reporting | Pipeline and bookings | Board-level revenue reporting | Board-level revenue reporting, assembled by the pods |
| Cost | Full executive package | Fraction of a CRO salary | Fraction of a CRO salary plus pod seats |
| Fits | Company with a proven motion that needs scaling | Company with a team that needs direction | Company that needs direction and a team, fast |
When to choose each
VP of Sales when you already know how you sell, you have AEs closing, and the job is to add more of them and manage them well. Hire full-time; a part-time VP of Sales is a contradiction.
Fractional CRO when you have a revenue team and the problem is strategy, forecast discipline and alignment between sales, success and marketing. You get judgment; you execute.
Virtual CRO when you have neither the strategy nor the capacity, or you have lost a sales leader and cannot wait six months. The Virtual CRO sets the plan, runs the weekly cadence and brings pods of SDRs, managers, CSMs and RevOps analysts who execute it under one leader. It is the fastest route from "founder is the forecast" to a revenue organisation a board will believe.
The question that decides it
Ask: if the strategy were perfect tomorrow, who would execute it? If the answer is "our current team, with better direction," a fractional CRO. If the answer is "we would need to hire," a Virtual CRO with pods. If the answer is "our AEs, we just need more of them," a VP of Sales.
